Two recent Application Managed Services engagements that I participated in have brought to light one of the key characteristics I believe helps make good CIOs great – visibility into IT services. It’s not enough to know where you are doing well; it takes daily visibility and tracking across the good situations, the bad ones, and sometimes under the ugliest of conditions, to continually improve.

One global customer aspired to find and troubleshoot system issues before anyone in their retail or online stores could experience them. The other hoped to differentiate and grow their business through new digital services for US consumers – but first needed a stable infrastructure.

In both customer cases, IT leaders were relying on their third party service providers to gather and monitor performance metrics. In both cases, the data was so filtered that it unfortunately could not depict the reality on the ground.

The lack of service visibility became apparent over time. In quarterly reviews, leaders were shown metrics that implied all was well. However, in fact, the very customers the US enterprise had hoped to attract were frustrated with poor service availability. The global retailer’s employees were bypassing processes and opening up security risks. Some would repeatedly raise IT issues, but without resolution. The leaders never saw this reality and thus could never act on it.

Both of these enterprises decided to move closer to a realistic view of their IT operations, selecting BMC to operate and run their systems daily. In the global retailer’s case, BMC specialists were already on site, consulting on architecture to unify and scale service desk operations. In the US retailer’s case, they were heavily reliant upon BMC tools, but had not yet brought in BMC people.

What I heard from these customers are the following comments, which I’m sharing because I think this visibility issue is something that every great leader might be struggling with. I also hope you’ll share your feedback experiences on this topic in our Communities forum. Especially as every enterprise looks to digital transformation for competitive advantage, knowing the good, bad and ugly will be essential for successful IT leadership.

“Finally, I can see reality”

We heard from leadership in these two cases that the BMC Application Managed Services approach not only stabilized the service desk environment, but gave them increasing confidence that the data reported reflected reality. Reporting data is pulled directly from BMC tools and mapped to agreed-upon metrics. Through the scheduled performance and service reviews, or as needed, the leadership team can readily view the operating conditions based on what matters to them (the good), as well as any exceptions to goals or SLAs (the bad).

As happens in complex operating environments, they can also rapidly see any service performance changes or issues impacting users (the ugly) and act quickly. In the case of a global retailer, this means rebuilt credibility with internal stakeholders.

When technical teams know their IT solutions inside out, a different picture of reality emerges. They know what data to get from where, and how. This is true with anyone proficiently trained on your software, but is more apparent when it’s the software vendor managing its own tools for you.

Through adept configuration and active management across a rich set of tools, the same vendor who runs your overall platform can share the actual data pertaining to service quality, performance and health. This unfiltered view can form the basis of better decision making.

“When something comes up, there is a governance model to fix it”

Another common thread in the customer feedback in these two cases is the correlation between better visibility and the ability to act on insights. Since an Application Managed Service approach involves business contracts, there is no getting around clearly defined roles and responsibilities. This is scoped early on. Issues that do come up from the unfiltered data can be routed to a pre-determined set of resources.

In BMC’s case, there is the added benefit of tapping into BMC consultants, offshore and onshore, as a talent pool. A defined BMC Service Excellence Customer Success Service Delivery methodology  builds that into each services role, but regardless, teams that work for a software vendor are highly motivated to make that software work at its peak. BMC has a vested interest in supporting the customer to get the very best out of BMC products.

With Application Managed Services, relationships to get things done are hard wired into the engagement business terms. A dedicated Service Delivery Manager is the face of a BMC Application Managed Service, walking the customers’ corridors as a trusted member of the team. Both the customer’s internal IT employees and any partners involved in the customer operations are aware of all aspects of the service. In this governance model, BMC provides “the single throat to choke.”

“It keeps us honest”

Great leaders strive to succeed, always looking for solutions and better ways of working. Sometimes problems are hidden as collaborative teams work jointly on projects. It can be difficult to find solutions when the root causes are not clear. In other cases, the readiness or technical maturity level of the organization has never been tested.

Through an Application Managed Services agreement, the combination of tool-derived data and clearly defined roles will shed light on the truth. Visibility may raise the fact that in-house teams don’t have the right skillsets. It’s possible that prior work on systems from temporary contractors caused issues. Or perhaps resources were never scoped and staff simply doesn’t exist. More commonly, the organization may never have thought about implementing a particular step first, like SSO, to mature their environment before taking on more complicated service goals.

By partnering in an Application Managed Services relationship, a high level of trust and shared interests is developed. The ongoing data, communications, and relationships keeps everyone honest and aware of what has to be done. This joint working relationship not only improves the ROI of your BMC investment, but it also strengthens your organization’s readiness for digital transformation.

In many cases, having experts run your solutions brings clarity to just how ready and mature your organization really is for change. Great leaders can then act and drive ahead on these insights to lead to operational excellence.

“Our Remedyforce environment was set up quickly four years ago, so we are missing features that we discussed in the training.  I plan on working with our Salesforce administrators to start implementing these in the next 30-90 days. Here are a few of the features we can add to make our environment better:

 

-Adding the Configuration Item/Asset field to the page layout: we have Asset Core and Footprints, but never knew how to use them from a help desk perspective

-Look into using the Category Type field

-We currently aren’t using Priority: only using Impact

-Broadcasts aren’t being used correctly: Not able to create one from an incident

-Need to setup Service Target warning

An interesting trend we see among our customers is moving the operations of essential applications to experts outside their organization, to better realize their digital transformation goals. The concept of handing off the operational “car keys” to BMC, for example, is growing in popularity, whether it’s effectively driving a Remedy upgrade or extracting enhanced performance from BladeLogic.

In my next few blogs, I’ll share our experience with customers about why or how they are choosing a BMC Managed Services path, in hopes that it helps you explore the right approach for your organization. I also hope you’ll share your reasons for outsourcing to BMC in our Communities, where many customers and partners offer their valuable comments and suggestions.

A Matter of Cost

For many IT leaders I meet with, the ability to attract, retain and constantly develop appropriate technical skills across their teams is an on-going effort. Too many highly skilled teams are caught up in firefighting, unable to focus on driving the business forward. Daily operations interrupt the ability to leverage the most value from solutions, and can prompt high staff turnover.

Part of the strategic decision about where customers invest comes down to understanding business goals – are you trying to get a system up and running quickly? Do you have people managing specific operations who could be better suited to more strategic tasks? Hopefully you are not in the worst case scenario, with unskilled team members doing the best they can, yet causing errors and service outages.

For many who consider this line of thinking, a deciding factor in choosing BMC Managed Services is cost. Expenses and budget come up in several ways in an enterprise, as we have seen, including the below (but we also encourage your feedback in Communities based on your own experiences).

Keeping Technical Skills Current

The obvious cost is in people. As customers map out the personnel skills they will need across the next year, many quickly realize it is faster and easier to turn to BMC teams. Relying on vendor skillsets ensures they are fully qualified in your application, but also, always current on the latest and greatest feature sets. This is especially important if you are considering an upgrade, for example (see below). Hiring, training, and retaining exactly the right technical skillset can be time-consuming, tricky, and expensive – yet living with weakly qualified teams can cost even more!

Tapping into qualified vendor teams not only addresses skill gaps, but also opens the door to better future planning and roadmaps. The same people running your operations can better foresee and advise of any impact your planned changes might have in your environment. Once again, another side effect of the managed service can be reduced cost.

Placing In-House Staff “On Call” During Upgrades

In some cases, it makes more business sense to “hand the car keys” to your vendor, who can select and optimize the key features you really need from your upgrade. They can offload daily operations while improving the upgraded application’s business impact. They can also help avoid another cost that is usually hidden in what happens amidst an application upgrade – 24-hour staffing.

Instead of keeping multiple in-house teams on call and on overtime, specialized teams such as BMC Manage! technicians will handle the inevitable tuning and customizing that makes your application even more valuable. Knowing how to use alerting or how to automate ticketing based on real, live operations adds significant value. The cost of keeping your own staff on hand before, during and after an upgrade can be a heavy hit to expenses, and this is another reason we see customers asking us for managed service options.

The Cost of Moving Too Slowly

One last example I’ll point out, related to cost, is the strategic impact to your business if you do not succeed in adopting a digital technology. Sometimes, just a matter of three months can make or break competitive advantage, particularly in fast-moving industries like retail and hospitality.

If your enterprise priority is to deliver mobility, virtualization or digital capabilities to support the rest of your business to compete, what is the cost of failure?

Specialists in a managed services environment have run critical systems before. It’s far less likely they will introduce issues that slow things down, and far more likely they will drive you away from trouble spots learned from prior experiences. In an aggressive drive to win in your market, you can’t afford to rely on amateurs.

At a more tactical level, calculate how many people you will need to deliver capabilities for your business, and more importantly, how quickly you will need to deliver. Is it even possible to staff up in two quarters? Will the team be comfortable enough working together to function productively, if you do find the right talent? How much of upper management will be pulled down into tactical weeds to support the new staff increases?

It may be more strategically advantageous to choose a managed service, not to mention more cost-effective. The BMC specialized teams brought on board will not only know BMC products inside and out, but can also operate your systems quickly, with less risk.

Should unique environments or “creative” uses of the product arise, these teams have direct access to R&D and a host of qualified colleagues. I don’t mean just email access – through co-location with engineers and support staff, BMC teams knock on doors and meet anytime to keep customers up and running. It is difficult to put a price tag on teams that are both used to working together and adept in their technical skillsets.

I’ve highlighted just three aspects of how a Managed Services option might be more cost-effective than running BMC technologies on your own. You may have seen David Gai’s blog, describing our own transformation here at BMC when it comes to building out our professional services, known as BMC Customer Success. From a Support Services perspective, I wanted to share some insights into where we’re going, and what thoughts you have, as our BMC technical community.

 

We have quite literally turned our world upside down to adapt to your new ways of working. From reversing how support expertise is accessed, to investing in new knowledge search technologies, to evolving our advanced support programs, there is little we have not changed in the past year.

 

First, let me ask you -- how often do you log a support case? We hope you never have to. Ultimately, you should rarely have to need us!

 

My favorite story is a customer who told us he watched one of our BladeLogic Upgrade Support videos so many times, he started speaking in an Irish accent, just like the video’s presenter (who happened to be Irish). Because it was concise, informational, and accelerated in describing what to expect in the upgrade, he had everything he needed without any extra steps.

 

Just like our everyday world has turned to search and self-service, our BMC technical expertise is becoming more readily accessible for you to easily find, before you ever need to log a case. World class support should eliminate the majority of issues before you invest any more time or log-in steps. Our recent revamp of BMC Support Central is just the beginning.

 

Moving to Collaboration and Swarming

 

When I mentioned turning the world upside down, our most significant shift is evolving from an hierarchical Support organization to one that positions our sharpest BMC expertise closest to the customer. Nothing is more frustrating than waiting for a call back or referral to another Support rep, for an issue that can be resolved in minutes if you have the right information or right expert at hand.

 

While no small undertaking, we have worked hard to break down traditional first and second level Support hierarchies. Instead, we are building a collaboration and swarming approach to solving problems. If a customer cannot be provided with useful answers quickly, we huddle with a small team first. Chances are, a bright new person in the group or a seasoned veteran has an idea, or has seen this situation before.

 

Not only do we get that expert front and center with the customer more quickly with this approach, but we also document the problem description precisely and share the information back on Support Central. The next time around, we hopefully avoid your need to even open a ticket.

 

The Power to Search and Find BMC Answers

 

But self-service only works if you have robust and responsive digital tools in place, and that’s another area where we are transforming. Even if you don’t know a problem description, simply type in your thoughts on Support Central using your own words (for example, “Remedy Japanese support”). Our search will already start mapping and scanning your language to terms and topics that might relate (for example, “Migrating SRD, PDT and AOT in Japanese”).

 

This experience is continually improving, and we are investing in world-class best practices in two areas to make this self- service experience fantastic:

 

  1. Our recent investment in enterprise search helps us make these natural language search connections faster.
  2. New content added frequently to Support Central in multiple formats, including YouTube videos, blog posts and Webinars. Content is also shared across multiple channels, like these technical communities.

 

As we compile your Support Central search terms and questions, and review common search mappings, we have better visibility into what’s causing you pain. And that helps us set up our next set of content programs for self-serve.

 

A good example is our Connect With Webinar series. When we saw a surge in questions about upgrading to Remedy 9, we brought BMC R&D and technical training instructors together to host a Connect With Webinar about the topic.

 

Over 900 people attended that Webinar live, and thousands have since watched the replay. For those times you want to interact live with an expert, but without the urgency around a Support ticket, the live Q&A format helps. But at 2AM, if something unexpected happens and you need to learn more, just search for the replay.

 

BMC’s Customer Success Ecosystem

 

Since we are part of a larger Customer Success organization continually improving in its own right, there are even more ways your BMC Support experience helps you succeed with BMC technologies. Through our freshly updated BMC Excellence Delivery Methodology, we connect BMC consultants with technical Support and Education trainers, as part of our defined services process. We feed our same search tool information to BMC Education teams, as they develop course schedules, for example.

 

Customers of BMC Premier Support, our highest support tier, know that their BMC Consulting engagement experience is brought back into BMC Support, so we are familiar with their technologies and unique technical environment. This is also worked into our standard BMC Excellence methodology.

In the 15 months since we joined BMC Education Services, we have gained some interesting insights

worth sharing with this community. We know many of you have passed our toughest exams and

frequently share your knowledge in these forums -- thank you for your efforts.

 

By now we hope you are aware of the strategic vision articulated by David Gai, president of BMC

Customer Success, to understand Digital Enterprise Management and how we are reorienting

professional services at BMC. What about BMC Education? How can we help you reach your business

goals, and provide offerings to ensure every customer’s success?

 

First, let’s share one of the most surprising side effects of professional technical training. By surprising,

we mean that our customers don’t often anticipate this benefit, even though BMC educators experience

it time and again across our global customer base.

 

That side effect is motivation.

 

Every time we complete a classroom course, or a web-based training post-class survey goes out, the

feedback is clear – trained students want to use their new skills. They gain capabilities they never knew

about before taking formal training, and they want to leverage and share their new knowledge.

 

What happens next? Typically their motivation results in finding or creating “cool” projects to work on to

push their organizations forward into the digital era. Has this ever happened to you? What training did
you take, and what project or innovation did it prompt? (Share comments further below).

 

The second side effect we notice after training is contagious enthusiasm.

 

There is nothing more empowering to your employees than continually asking a colleague a question,

and always getting a helpful answer. Suddenly more employees realize they can also learn and have the

answers, just like that colleague.

 

A highly trained individual sets the tone for the entire team. One superstar encourages another dozen

high achievers. Have you noticed this in teams you have been a part of (or maybe you are the

trend-setting superstar)?

 

The last side effect is actually not a side effect at all, but serves as our entire mission at BMC Education

Services. It’s the metric likely showing up in your project plans and executive report-outs, and it’s not
surprising at all. It is the adoption of technology across your organization, from sys admins to end users.

 

How many people are more productive with your new BMC tools and leveraging the new processes it

streamlines, instead of working around them? How much of your business is taking advantage of the

full potential of BMC technology and improving because of it?

 

We see technology adoption happen more quickly and comprehensively, with customers realizing far

greater business value, when teams have formal training. For those of you who have attempted a new

solution roll-out without skilled personnel or trained users, we have a feeling you know exactly what we

mean.

 

No matter what course delivery method you use to consume your training credits, the ultimate goal is

to help your company adopt and leverage BMC technologies to most positively impact key business

metrics. Our recent State of Oregon case study speaks to impacting a major company initiative like
cyber security by starting with trained teams. The State of Oregon leveraged onsite, in-person training

to help staff get maximum value from their recent upgrade, which tripled staff productivity. Training

delivered at ETS facilities meant more staff members could participate in live classes while minimizing
travel costs.

 

Bite-Size Learning Trends

 

But there is more news about BMC Education worth sharing. In today’s world of instant gratification

and pressure to find immediate answers, learning is happening in different ways. We have made sure

to evolve BMC curriculum to support these changing needs.

 

This includes breaking up large knowledge sets into more bite-size learning modules, as we did with

Remedy 9 training, for example. We have also added brief videos on single topics -- even on

easy-to-use products -- because a searchable moving picture is worth a thousand words. In our BMC

, you will find dozens of Web-based training (WBT) options, as well as Instructor-Led

training (ILT) in the classroom and online, to offer you variety and choice for how you learn and educate

your teams.

 

What has also changed is the need for guidance on navigating the wealth of available knowledge and

courseware. Amidst more searchable content and a multitude of content sources, we notice that BMC

students and partners greatly appreciate our Learning Paths and use them consistently to guide their

education. BMC Learning Paths designate what classes to take for which roles, and in what sequence,

to help your diligent studies culminate in true proficiency and mastery.

Can you believe that we are already half way through 2015?  What have you accomplished in the first 5 - 6 months?  Did you make new years resolutions?  Are you actively pursuing them?  Was training part of your goals?

As I ask you so many questions, I am reminded that I do not make resolutions because most of the time they are not realistic and I break them.  I don't beat myself up about breaking goals or resolutions - I call it falling off the wagon.  So I just get back on the wagon and continue moving forward.  I can see this happening with training goals you may have.  Work projects, vacations, bandwidth, etc get in the way of scheduling your training.  Good thing is that there are still 6 months left in the year to get your training in.

June is National Candy Month!  What is your favorite candy? Post your answer in the comments below. 


I love Reese's Peanut Butter Cups and everything dark chocolate especially dark chocolate with bacon or sea salt.  Candy is abundant all over the world. Candy is used as part of celebrations at holidays. Candy is everywhere!  I was in Las Vegas last week and I walked in to the M&M store - WOW!  That was overwhelming.  There was a wall of M&Ms in giant tubes and in all colors of the rainbow.  I was with some colleagues so we bought M&Ms in the BMC colors - orange, gray, white and a little teal.  It was fun to load the bags full of M&Ms - I was a kid in a candy shop!  I saw the Hershey store too....but I avoided it....I didn't need anymore candy. 


Now here is the test - can you stop thinking about candy or are you going to run to the store to buy some today?  As I write this, all I can think about is dark chocolate and bacon.  YUM!
